Mumbai, someone has painted this: B 5 W 6N2.</p><p>The B and the W say where it starts: Borivali West, a district in the north of the city. The 5 is the railway station it&#8217;s going to. The 6 is the destination area. The N is the building, and the 2 is the floor.</p><p>That&#8217;s enough for a meal cooked at home in the morning to reach an office desk more than 30 kilometres away before one o&#8217;clock.</p><h4><strong>Two hundred thousand lunchboxes</strong></h4><p>The men who carry them are called dabbawalas. The system began in 1890 with about a hundred men. At its peak, some 5,000 of them moved around 200,000 lunchboxes a day, by bicycle and by train, and each box passed through several pairs of hands on the way.</p><p>Many of them never finished secondary school, and you don&#8217;t need to in order to read the lid.</p><p>Each man knows only his own stretch. The one who collects the lunchbox just has to get it to the station. The one on the train has to get it off at the right stop. The last one has to find the building and the floor.</p><p>What each of them needs to know is painted on the lid.</p><p><strong>If doing a job means asking someone, that job depends on that person.</strong></p><h4><strong>Your business&#8217;s lid</strong></h4><p>An example. You have a big client who only pays invoices that carry their purchase order number. Laura knows this. She&#8217;s been doing the invoicing for years.</p><p>One month Laura&#8217;s on holiday and someone else does the invoicing. The invoice goes out without the number. The client sends it back, it gets reissued, and you&#8217;re paid six weeks late.</p><p>Nobody did anything wrong. The information existed, but it was in Laura&#8217;s head.</p><p>The dabbawala version is one line on that client&#8217;s record, right on the screen where the invoice is made: &#8220;Always include PO number. Send to accounts@, not to the contact.&#8221; Whoever does the invoicing, even on their first day, sees it at the exact moment they need it.</p><p>The same goes for the quote only your business partner knows how to put together, or the new client only your longest-serving person knows how to handle.</p><h4><strong>The trap</strong></h4><p>The natural reaction, once you finally see it, is to write a thirty-page manual covering every exception. What tends to happen is that the person who already knew it writes it, and nobody opens it again, because nobody consults a manual halfway through an invoice.</p><p>The lid works for two reasons: it sits on the lunchbox, and it says only what the next person needs. Six characters, right where people look.</p><p>Pick a process that grinds to a halt when someone&#8217;s off. Ask the person who knows it what a newcomer would get wrong the first time. Write the answers down, five lines at most, and put them where the work is done: on the client record, in the quote template, on the order.</p><p><strong>If it won&#8217;t fit in five lines, did all of it. Vision boards, giant goals, ten-year targets written on the wall. I was the ultimate goal-setter. Along the way I hit some big goals that meant less than I&#8217;d expected, or at least not what I&#8217;d imagined. Some smaller ones, almost trivial on paper, ended up meaning far more.</p><p>It took me years to understand why.</p><p>There&#8217;s a kind of goal almost nobody sets, and over time I&#8217;ve found it&#8217;s worth more than many of the boldest ones. Goals that create a baseline. You could call them <em>&#8220;enough&#8221;</em> goals.</p><p>What your ideal day looks like. How many hours you work, and how many you don&#8217;t. Who you spend your time with. What lifestyle you can sustain without giving up what matters to you.</p><p>For me, not working on Fridays and never working more than four hours a day has been worth more than many of the financial targets I&#8217;ve hit. No number on a spreadsheet has given me what those Fridays give me.</p><p>Baseline goals don&#8217;t point at a destination. They design how you live while you get there.</p><p>I see a lot of people so focused on enormous goals that they forget to look after &#8220;enough&#8221;. They live their days in the future, in the version of their life that will exist once they hit the number, the launch, the sale of the company.</p><p>Meanwhile the present gets spent on something they don&#8217;t enjoy. They put off the life they want until the big goals give them permission to live it. That permission rarely comes, because by the time you reach a big goal you&#8217;re already looking at the next one.</p><p>A baseline goal changes the order. First you design a present that works: the days you want, the right people, a lifestyle that&#8217;s funded and in line with what you value. Then, from there, you go after the big things.</p><p>That isn&#8217;t giving up on ambition. Wanting to get better, to grow, to build something that matters: none of that goes away. What changes is where you&#8217;re doing it from.</p><p>With the baseline sorted, you chase big goals from strength and calm rather than from need. And a goal chased from calm looks very different from one chased in the hope that something will finally make your life feel worth it.</p><p>Big goals give you direction. Baseline goals give you a life worth living while you move.</p><p><strong>Design the day you want to live first. decided: at its worst point.</p><p>We tend to define ourselves by our strengths. &#8220;We&#8217;re great at product.&#8221; &#8220;Our marketing is excellent.&#8221; And we pour energy into polishing what we already do well.</p><p>But a business doesn&#8217;t run on its strongest link. It breaks at its weakest. It doesn&#8217;t matter how brilliant your product is if your customer service drives people away.</p><p>The customer doesn&#8217;t experience your average. They experience your weakest point.</p><p>I&#8217;ve over-invested in what was already working, because it was what I knew how to do and it felt good. Meanwhile I ignored the weak link precisely because I didn&#8217;t like it and preferred not to look at it. And the business held up just below that point.</p><p>Strengthening what&#8217;s strong is pleasant, but it usually doesn&#8217;t give you much. Strengthening what&#8217;s weak is uncomfortable, and it can change everything.</p><p>Your best part shows what you could become. built the Suez Canal. In 1879 he set out to do the same in Panama.</p><p>In the ten years the project lasted, he set foot in Panama only twice: once to open the works and once to reassure the investors.</p><p>He ran the rest from Paris.</p><h4><strong>Seventy-eight votes to eight</strong></h4><p>In May 1879 a congress of 136 delegates meeting in Paris voted 78 to 8 for a sea-level canal across Panama. No locks, just a continuous trench from ocean to ocean. De Lesseps, then 73, was in the chair.</p><p>Suez had been exactly that: flat desert, dry sand, sea on one side and sea on the other. It had worked.</p><p>Panama was jungle, a mountain range to cut through and a river, the Chagres, that burst its banks every rainy season and carried off months of work in an afternoon. At the same congress a French engineer proposed a canal with locks and dams to control the river. They turned it down.</p><p>And there was something Suez had never had: yellow fever and malaria. In 1883 disease killed 400 workers, and at the worst point more than 500 were dying a month.</p><p>In 1887 de Lesseps accepted locks. It was too late. In February 1889 the company went into liquidation, with some 22,000 dead and 800,000 small French investors ruined. He was convicted of fraud at 88.</p><p><strong>Your experience doesn&#8217;t tell you which part of it belonged to the place.</strong></p><h4><strong>Three moves</strong></h4><p>De Lesseps wasn&#8217;t incompetent, and everything he knew was right for Suez. His problem was that he had no way of telling which part of what he knew was about canals and which part was about Egypt.</p><p>Almost every business makes a move like this.</p><p>The shop that opens online convinced it&#8217;s the same thing, just on the internet, and finds that nobody walks past any more. Every customer costs money, and some of what they buy comes back.</p><p>The consultant who hires a first salesperson expecting results in the first month, and finds they&#8217;ve never managed anyone who sells, and that managing is a different trade.</p><p>The business that grows from two people to ten expecting everything to carry on as before, and finds that nobody knows anything that isn&#8217;t written down.</p><p>In all three the work looks the same. And in all three, the first problem is one that didn&#8217;t exist in the old place.</p><h4><strong>The trap</strong></h4><p>The lesson isn&#8217;t to stay put. Suez was new once too, and the Americans did end up building Panama, but they did it differently.</p><p>Before digging in earnest, a doctor called William Gorgas spent two years killing mosquitoes, and the chief engineer built locks and an artificial lake instead of a trench.</p><p>They treated Panama as a different job, and the problem Suez had never had was the one they solved first.</p><p>De Lesseps&#8217;s mistake wasn&#8217;t going. It was going with a plan whose only proof was that it had worked before.</p><p>Write down the move you&#8217;re about to make: the new channel, the first hire, the jump in size. And next to it, the problem that didn&#8217;t exist before. Not the same problem made harder: the one with no equivalent.</p><p><strong>That problem goes first. easy certain results become once you&#8217;ve spent time creating the preconditions first.</p><p>Most people with a goal do the same thing. They set the target and make a plan to reach it. Every question is about the steps: what comes first, what comes next, in what order, how fast. It&#8217;s how nearly all of us learnt to go after what we want.</p><p>Over the years I&#8217;ve found a far more interesting question, and it comes before the plan: <em>what preconditions have to exist for this to work?</em></p><p>I saw it clearly while writing my book LEVERAGE. Writing two or three hours a day wasn&#8217;t something I could manage just by deciding to. Without changing the underlying conditions, it would have been a daily fight against everything competing for my time and attention.</p><p>To free up the time, the business had to be redesigned. Some lines of business were cut. My dealings with other people were kept to a minimum. Only once those conditions were in place did writing come naturally.</p><p>I&#8217;m seeing exactly the same thing now as I get ready to train seriously again. Over the years I went from demanding athletic training to maintenance mode. I still wanted to train, but without free time or mental bandwidth, training at that level simply wasn&#8217;t possible.</p><p>Today the conditions are different. I start work around one in the afternoon and my working day is four hours long. And getting going again feels almost effortless.</p><p>Same person, same goal. Only the conditions changed.</p><p>No number of goals would get me to the physical level I want if the preconditions weren&#8217;t there. There&#8217;d be constant friction. And if I did get there, it would cost enormous mental effort, willpower spent every day just to stay on track.</p><p>I think there&#8217;s something here almost nobody sees. When something costs too much, when every step means pushing against an invisible resistance, we tend to read it as a lack of discipline.</p><p>So we demand more of ourselves and blame ourselves for not being consistent enough. But often the friction isn&#8217;t telling us anything about our discipline. It&#8217;s telling us we skipped the preconditions.</p><p>The plan tells you where to walk, but the preconditions decide whether the ground holds you up or gives way with every step.</p><p>So before you ask which steps you&#8217;ll take, ask what already has to be in place for those steps to feel natural. What time you need to free up. Which commitments you have to let go of. Which part of your life or business needs redesigning so that what you want stops being a struggle.</p><p>When the preconditions exist, effort changes character. It stops being a battle against circumstances and becomes the result of having prepared the ground.</p><p><strong>Before you plan the route, design the conditions that make it If you want time you must make it.&#8221;</span></strong></em></p><p><span>&#8212; Charles Buxton</span></p><p><span><br></span>I like this quote because it takes apart one of the most universal things we say, one I think every one of us hides behind more often than we&#8217;d like to admit: &#8220;I don&#8217;t have time.&#8221;</p><p>We say &#8220;I can&#8217;t find the time&#8221; as if time were something you look for, lose, and occasionally stumble across.</p><p>What Buxton does is correct the verb: you don&#8217;t find time, you make it. And making it means taking it from something else.</p><p>&#8220;I don&#8217;t have time&#8221; nearly always means &#8220;it isn&#8217;t my priority&#8221;. And that&#8217;s harder to admit.</p><p>I&#8217;ve used &#8220;I don&#8217;t have time&#8221; as a shield. To avoid what was important but uncomfortable, while I still found time for what was urgent and comfortable. The time was there. What was missing was the decision to give it to what really mattered.</p><p>That&#8217;s why I think &#8220;taking time&#8221; is the more honest phrase. You don&#8217;t find it tucked into a corner of the day. You take it, deliberately, from something you&#8217;ve decided is worth less.</p><p>&#8220;I don&#8217;t have time&#8221; was never true. Arctic turned back more than six hundred kilometres short of the Pole. Of 122 men, 60 had scurvy. They had lime juice aboard.</p><p>The Navy had cured scurvy eighty years earlier.</p><p>In 1747 a surgeon called James Lind ran what was probably the first clinical trial in history: twelve sailors with scurvy, six remedies, two men per remedy. Only the two who ate oranges and lemons recovered.</p><p>The Navy took forty-eight years to act on it. In 1795 it began issuing lemon juice daily, and scurvy all but vanished from the fleet.</p><p>Nobody knew why it worked. Vitamin C wasn&#8217;t isolated until 1932. But it worked, and for sixty years that was enough.</p><h4><strong>The change of supplier</strong></h4><p>Around 1860 the Navy swapped the Mediterranean lemon for the West Indian lime. It was cheaper and it grew in British colonies. And it passed quality control better than the lemon, because the test measured acidity, and limes are more acidic.</p><p>A lime has about a quarter of the vitamin C of a lemon. The juice was also stored in open tanks and run through copper piping, which destroyed most of what was left.</p><p>From then on the Navy sailed unprotected and didn&#8217;t know it. Scurvy came back on the long voyages. There was an inquiry by Parliament and another by the Admiralty. They examined the juice, the supply, the manufacture, the storage and the copper. Neither discovered that the fruit had changed.</p><p>And the doctors drew the logical conclusion: that citrus had never worked.</p><p><strong>What you can&#8217;t explain, you can&#8217;t protect.</strong></p><h4><strong>Your three lemon juices</strong></h4><p>Most businesses have three things that work without anyone knowing why.</p><p>The conversion rate that has been good for years and that nobody has taken apart to see what holds it up.</p><p>The salesperson who closes twice what anyone else does, with a method that exists only in his head.</p><p>The happy customers who, if you asked what the one thing they really like is, you couldn&#8217;t name.</p><p>All three are load-bearing. And all three are one change of supplier, one resignation or one cost saving away from stopping without anyone knowing why.</p><p>If something holds the business up, works, and you can&#8217;t explain it, the reasonable state isn&#8217;t calm. It&#8217;s discomfort.</p><h4><strong>The trap</strong></h4><p>The Navy wasn&#8217;t careless. The lime was cheaper, it was British, and it passed the test. The change looked harmless precisely because they had a test, and the test measured what they believed mattered.</p><p>That&#8217;s the price of not knowing why something works. It isn&#8217;t only that you might break it. It&#8217;s that when it breaks you don&#8217;t know what to look at, and you end up concluding it never worked.</p><p>Write down the three things in your business that work and that you can&#8217;t explain. Beside each one, what you&#8217;d look at first if it stopped tomorrow.</p><p><strong>If the answer beside any of them is &#8220;I don&#8217;t know&#8221;, that&#8217;s the one someone is going to decision with no clear plan behind it. I decided we needed to be in the artificial intelligence space. I could see that AI would probably disrupt our consulting model, and that to stay ahead of the curve we needed to be inside that space rather than watching it from outside.</p><p>I didn&#8217;t know exactly what we&#8217;d do there. No product plan, no detailed roadmap. What I had was a reading of the direction the world was moving in, and the conviction that being in that river mattered more than knowing exactly where it would take us.</p><p>What has grown out of that decision is something I could never have predicted. We went from using AI inside the business to building our own AI products and selling them to clients: a publishing imprint, software, a platform with agents. None of it existed in my mind when I made the original decision. All of it emerged from being in the right space, exposed to the opportunities that space generates.</p><p>I&#8217;ve always been fascinated by this idea: directionality. You don&#8217;t really need to predict the future. You need to put yourself in the right river and let the current do the rest.</p><p>That isn&#8217;t passivity. Getting into the river took an active decision and an investment of time, money and attention. But once we were in, the opportunities that appeared weren&#8217;t ones I designed. They emerged, because we were in the right place, paying the right kind of attention. The river brought them.</p><p>I see the same thing outside business. Someone who joins a club to get fit will almost certainly collect benefits they never planned: better health, but also new friendships, more energy, more confidence, ideas that turn up in a conversation after training. None of that was in the original goal. All of it came from being in the right space.</p><p>And it has made me question something most people take for granted: goals as a process.</p><p>A goal fixes a destination. And in fixing it, it also fixes what you can see. You get efficient at chasing one specific thing and blind to everything that wasn&#8217;t in the plan. The emergent opportunities, the ones you couldn&#8217;t have designed, the ones that only appear once you&#8217;re in the river, fall outside your field of view because they don&#8217;t fit the roadmap.</p><p>Directionality works differently. It doesn&#8217;t fix a destination. It chooses a current. And the current reveals paths you could never have seen from the bank. It&#8217;s more generous than a goal, because it trusts that being in the right space will produce results you couldn&#8217;t have planned, and often those results are better than anything you&#8217;d have designed on your own.</p><p>I&#8217;m not saying goals are useless. They have their place. But I&#8217;ve learned that directionality is far closer to how nature actually works. A seed doesn&#8217;t plan which way to grow. It grows towards the light, and the path reveals itself as it goes.</p><p>Three years ago I couldn&#8217;t see what we have today. But I chose the right river. And the river did what rivers do.</p><p><strong>You don&#8217;t need to predict the future. than most strategy books.</p><p><strong>The plan is perfect until reality hits it.</strong></p><p>Before launch, everything adds up. The market will respond, the numbers make sense, the strategy is sound.</p><p>On paper nobody loses. But the market hits, and it hits where you weren&#8217;t expecting.</p><p>The customer doesn&#8217;t want what you swore they&#8217;d want, the channel you were going to own doesn&#8217;t convert, the competitor reacts differently from the forecast.</p><p>And that&#8217;s where people separate. Not by who had the better plan, but by who&#8217;s still thinking clearly after the first punch.</p><p>I&#8217;ve had immaculate plans dismantled in the first week of contact with reality. And I&#8217;ve stepped into the ring with technique that was perfect on the bag and came apart in the first round.</p><p>Both times, at first, I froze and defended the plan. It took me a while to accept that the plan was never the goal. It was only an opening hypothesis.</p><p>Which is why the ability to recover is worth more than the ability to plan. The plan gets you into the ring. Taking the punch and carrying on is what decides the fight.</p><p>Nobody wins on the plan they made. 1876, a shipowner painted his vessel&#8217;s load line on the funnel.</span></p><p><span>He wasn&#8217;t mad. He was complying with the law.</span></p><h4><strong><span>Coffin ships</span></strong></h4><p><span>In the Victorian era, overloading a ship was a business. Owners filled the holds until the deck was almost touching the water, insured the ship for more than it was worth, and if it sank, they collected. The sailors called them coffin ships.</span></p><p><span>And the sailors couldn&#8217;t refuse to board. A man who signed on, saw the ship and backed out went to prison for breach of contract. Samuel Plimsoll, an MP who had been a coal merchant, documented more than two thousand cases. In the year before his Act, around a thousand seamen had died.</span></p><p><span>His solution was almost ridiculously simple: a line painted on the hull. A circle thirty centimetres across with a bar through the middle. If the water rose above the bar, the ship was overloaded and didn&#8217;t leave port.</span></p><p><span>In 1876 Parliament made it compulsory, with one detail. The owner decided where to paint it.</span></p><p><span>Hence the funnel.</span></p><h4><strong><span>Fourteen years</span></strong></h4><p><span>The line started working the day the owner stopped deciding it. Lloyd&#8217;s Register spent years measuring ships in port, the Board of Trade published its tables in 1886, and from 1890 the position was fixed by law. Fourteen years between the line existing and the line doing anything.</span></p><p><span>The only difference was who chose the point.</span></p><p><strong><span>A limit you set yourself isn&#8217;t a limit. It&#8217;s an intention.</span></strong></p><h4><strong><span>The three lines you&#8217;ve painted</span></strong></h4><p><span>Almost every business owner carries three load lines: the maximum number of clients at once, the hours they work in a week, and the price below which they won&#8217;t take a project.</span></p><p><span>All three were set by the owner. And all three get crossed several times a year, always for a good reason: this client is special, this month is different, this project opens a door.</span></p><p><span>They&#8217;re lines painted on the funnel. Everyone can see them and they stop nothing.</span></p><h4><strong><span>The trap</span></strong></h4><p><span>You don&#8217;t have a Board of Trade.</span></p><p><span>Nobody is going to set your line from outside, and that isn&#8217;t a flaw in your situation. It&#8217;s exactly what you wanted when you started your own business: that nobody would set your limits.</span></p><p><span>So the freedom you were after is the same thing that makes your line useless. The only way out is to choose someone, a partner, your accountant, a clause in the client&#8217;s contract, and give them permission to say something when the water goes over.</span></p><p><span>Most people don&#8217;t, because asking someone to stop you feels too much like losing control. And that&#8217;s how you reach December with four more clients than you said, sixty hours a week and a project at half price.</span></p><p><span>Write down your three lines: clients at once, hours a week, minimum price.</span></p><p><strong><span>And beside each one, the name of the person who can see it and would tell you.</span></strong></p><p><span>If there&#8217;s no name beside one of them, always said the same thing about preparing for sparring: it&#8217;s simply a progression. Raise the intensity bit by bit. A little more pressure this week. A little more speed the next. Get the body and the mind used to one level before moving to the next.</span></p><p><span>I&#8217;ve watched a lot of people take up boxing and go straight into hard sparring. Almost always the same thing happens: they freeze. The body locks, the mind goes blank, and everything they learned in training disappears the moment someone throws a real punch.</span></p><p><span>They don&#8217;t freeze for lack of courage. They freeze because they skipped the progression. They went from zero to a real fight without the intermediate steps that would have prepared their nervous system to absorb that pressure. With a proper progression the freeze never happens. The body already knows what&#8217;s coming, because it was exposed gradually. Each level prepared the next.</span></p><p><span>I&#8217;ve come to see that the ability to calibrate how much force or effort a given moment needs is one of the most underrated skills there is.</span></p><p><span>I see it in business constantly. Someone with the best intentions in the world wants to launch products, build sales funnels, hire a team. The vision is clear. The ambition is real. But the execution skill isn&#8217;t there yet. The intention is right and the calibration is wrong. And when you apply more force than your current level can sustain, you don&#8217;t move faster. You produce worse results.</span></p><p><span>What I&#8217;ve learned is that when you calibrate properly and apply what I call the progression principle, something counterintuitive happens: you move faster.</span></p><p><span>It feels slower. Gradual increments don&#8217;t have the drama of big leaps. There&#8217;s no adrenaline in going all in. But gradual progression avoids the swings, avoids getting stuck, avoids the collapses that reset your progress to zero. While the one who jumped too fast is recovering from the impact, the one who went step by step is already past it.</span></p><p><span>Progression isn&#8217;t a lack of ambition. It&#8217;s the most intelligent way to execute ambition. The distance between where you are and where you want to be isn&#8217;t covered in one leap but in steps that accumulate, each one becoming the solid ground you climb from.</span></p><p><span>My coach knew it. Raise the intensity bit by bit. Let the body learn to absorb the pressure before adding more. I never saw anyone who followed that progression freeze in the ring.</span></p><p><strong><span>Progression feels slower. Instead he boasted about how long he spent sharpening.</span></p><p><span>Four hours on the edge, two on the tree. To anyone with a goal and a hurry to reach it, that ratio looks like madness. The anxiety of starting usually pushes us the other way. Grab the axe and cut, you&#8217;ll refine as you go. Thinking hard before acting feels like an elegant excuse not to begin.</span></p><p><span>But a blunt axe doesn&#8217;t warn you at the start. It fails on the tenth swing, when you&#8217;ve been sweating for half an hour and the tree has barely a notch in it. By then you can&#8217;t stop to sharpen, because stopping feels like going backwards.</span></p><p><span>I know because I&#8217;ve chopped with a blunt axe. Too many times I&#8217;ve thrown myself into execution without sharpening the one thing that decides the cut. And though the tree comes down in the end, it takes three times the swings and gives half the result.</span></p><p><span>Over the years I&#8217;ve understood that sharpening isn&#8217;t the part before the work. It is the work. What comes after is only the consequence of having done it well.</span></p><p><span>That&#8217;s why the ones who look slowest finish first. They didn&#8217;t cut better. His name was William Gosset and his job was to make every pint taste the same.</span></p><p><span>That meant measuring the barley, the hops and the yeast. Measuring cost money, so the samples were small. Sometimes three.</span></p><p><span>The statistics of the day were built for large samples, and with three they didn&#8217;t work.</span></p><h4><strong><span>Three samples of barley</span></strong></h4><p><span>Gosset had two ways out. Wait for more data, which was never going to happen because analysing barley cost money. Or build new mathematics that worked with what he already had in front of him.</span></p><p><span>He did the second.</span></p><p><span>In 1906 Guinness sent him to London for a year, to Karl Pearson&#8217;s laboratory, to solve the problem. In 1908 he published the result: a method for working out how much you can trust a small sample.</span></p><p><span>It&#8217;s the t-test, and it&#8217;s still used today in medicine, in physics and in every laboratory in the world.</span></p><p><span>Guinness gained something very concrete. They could decide from three samples whether one barley was better than another, instead of buying blind or paying for enormous trials. Gosset went on to build the brewery&#8217;s statistics department.</span></p><p><span>And the method doesn&#8217;t carry his name. Guinness banned its employees from publishing because it didn&#8217;t want other brewers knowing how it worked. So he signed as Student, and who he really was only came out when he died, in 1937.</span></p><p><span>They hid it because it worked.</span></p><p><strong><span>Modern statistics was invented because someone couldn&#8217;t afford to wait for more data.</span></strong></p><h4><strong><span>You&#8217;re not going to get more either</span></strong></h4><p><span>A small business doesn&#8217;t generate thousands of cases. It generates five lost clients, three rejected quotes, seven sales conversations a month. Those are your numbers and they&#8217;re going to stay your numbers.</span></p><p><span>And the sentence that always turns up is the same one: we don&#8217;t have enough data to decide yet.</span></p><p><span>It sounds prudent. In practice it means postponing the decision until a month that isn&#8217;t coming.</span></p><h4><strong><span>The trap</span></strong></h4><p><span>Three samples can lie too.</span></p><p><span>If three clients tell you your price is too high, your price might be too high. Or you might have spoken to three tight-fisted clients. The same three data points, two opposite conclusions, and from outside they look identical.</span></p><p><span>That&#8217;s exactly what Gosset worked out: how often three samples mislead you.</span></p><p><span>Which is why the second step matters as much as the first. You decide with what you have, and you write down beside it how sure you are.</span></p><p><span>Think about the decision you&#8217;ve been putting off for months for lack of data. Write down exactly how many data points you have. If it&#8217;s five, it&#8217;s five.</span></p><p><span>And here&#8217;s the part that usually goes unseen. The data you&#8217;re waiting for doesn&#8217;t arrive on its own. The decision produces it.</span></p><p><span>You won&#8217;t know whether that price works until you charge it. You won&#8217;t know whether that channel works until you put a client through it. Waiting doesn&#8217;t gather information, it prevents it.</span></p><p><span>Gosset didn&#8217;t get more samples by waiting. He ran more tests.</span></p><p><strong><span>Decide with five. And write down beside it how sure you were.</span></strong></p><p><span>In six months you&#8217;ll have two things you don&#8217;t have today. My father was Nigerian, my mother Swedish. The standard large bottle of beer in Nigeria is 60 centilitres, bigger than anything you&#8217;d normally get in Europe.</span></p><p><span>I remember watching my father, when I was young, not finish the bottle. It struck me as odd, so I asked him why. And he said something that stayed with me for decades.</span></p><p><span>&#8220;Sometimes you don&#8217;t need to finish the beer.&#8221;</span></p><p><span>He didn&#8217;t make anything of it. It wasn&#8217;t a lesson. It was simply how he saw things. But that sentence has travelled with me my whole life, and over the years I&#8217;ve understood that what it held went a long way beyond a bottle of beer.</span></p><p><span>There&#8217;s something deeply lodged in us that says if you start something, you have to finish it. If you open something, you empty it. If you start a project, you take it all the way. If there&#8217;s time in the calendar, you fill it. If you&#8217;re training, you go to the limit.</span></p><p><span>Starting turns into an obligation to maximise.</span></p><p><span>And that obligation takes us to places we don&#8217;t need to visit. Calendars full of things we don&#8217;t need to do. Sessions that wreck us when what the body was asking for was to move gently. Projects we keep pushing when instinct is telling us they&#8217;ve already given what they had to give. Working relationships we hold on to because we started them, not because they still serve.</span></p><p><span>There&#8217;s something freeing in understanding that not everything you start needs to be maximised. That you can taste something for the taste and leave the rest. That you can fill your day with less and have that less be enough. That you can train three days this week instead of five, and that isn&#8217;t weakness, it&#8217;s intelligence.</span></p><p><span>My father didn&#8217;t leave beer in the bottle out of discipline or self-control. He left it because he didn&#8217;t need it. There was no internal struggle, no willpower involved. There was simply enough, and enough was enough.</span></p><p><span>That&#8217;s the hard part to learn. Moderation as clarity rather than as virtue. Knowing when you already have what you came for, and being calm enough to leave the rest.</span></p><p><strong><span>Sometimes you don&#8217;t need to finish the Insensibly one begins to twist facts to suit theories, instead of theories to suit facts.&#8221;</span></strong></em></p><p><span>&#8212; Arthur Conan Doyle</span></p><p><span><br>I like this quote because it points at a self-deception that turns up constantly in business: falling in love with a hypothesis and then bending reality to prove yourself right.</span></p><p><span>We often think we&#8217;re deciding with data.</span></p><p><span>But usually we already have the conclusion before we look, and we use the data to confirm it.</span></p><p><span>We pick the metric that flatters us, ignore the signal that contradicts us, read a bad result as &#8220;it&#8217;s still early&#8221;. We&#8217;re not reading reality. We&#8217;re negotiating with it.</span></p><p><span>And that&#8217;s more dangerous than having no data at all, because it gives you the confidence of believing you&#8217;re deciding on evidence when you&#8217;re deciding on what you want to be true.</span></p><p><span>I&#8217;ve done it. I convinced myself a new initiative would work and, without noticing, started reading every signal in favour of the idea.</span></p><p><span>Early signs became promising. People not moving became a lack of vision.</span></p><p><span>I wasn&#8217;t lying to anyone. I was lying to myself, one favourable reading at a time.</span></p><p><span>The problem isn&#8217;t what the data tells us. Earl Tupper put a set of plastic containers on sale with an airtight seal that didn&#8217;t exist anywhere else on the market. In the shops, nobody bought them.</span></p><p><span>The problem was that you couldn&#8217;t see the seal. On a shelf, it was expensive plastic.</span></p><p><span>You had to watch someone turn a bowl full of water upside down.</span></p><h4><strong><span>Twelve women in a living room</span></strong></h4><p><span>A saleswoman called Brownie Wise worked that out before anyone else and started selling them in people&#8217;s homes. In front of twelve women sitting in a living room, with the demonstration done, the product finally explained itself.</span></p><p><span>In 1951, on her advice, Tupperware withdrew its products from every shop.</span></p><p><span>It worked for decades. Tupperware parties became a cultural phenomenon across half the world and gave hundreds of thousands of women an income of their own.</span></p><p><span>Tupperware didn&#8217;t sell in a shop like Target again until 2022. Seventy-one years later.</span></p><p><span>In September 2024 it filed for bankruptcy protection. The brand and the main assets were sold for around $23 million in cash.</span></p><p><strong><span>The channel that makes you visible also sets your ceiling.</span></strong></p><h4><strong><span>The same room, a different decision</span></strong></h4><p><span>In 2010 Warby Parker was selling prescription glasses online at $95, and discovered exactly the same thing: customers kept asking to come by the office and try them on.</span></p><p><span>They turned part of the office into a small showroom and found themselves selling three million dollars a year out of their own workspace.</span></p><p><span>In 2013 they opened their first shop. They planned to open five.</span></p><p><span>Today they have more than three hundred, and physical retail is over two thirds of their revenue. In 2025 they went into Target.</span></p><p><span>Both discovered the same thing, that their product needed a room, and the difference is what they did next. Tupperware closed everything else. Warby Parker added.</span></p><h4><strong><span>The trap</span></strong></h4><p><span>In 1951 Tupperware made the right call. The shops weren&#8217;t selling, the new channel worked far better, and closing the rest looked like focus.</span></p><p><span>Almost nobody goes under for picking the wrong channel. They go under for closing the others while the good one is still working, which is exactly when closing them doesn&#8217;t hurt.</span></p><p><span>Why it collapsed is still argued over: the debt, the plastic, the cheap competition. But by the time American women went out to work and the hostesses began to run out, the shelves Tupperware had left in 1951 had been occupied by somebody else for seventy years.</span></p><p><span>Look at where your last five clients came from. If all five came through the same door, that door isn&#8217;t a channel any more. It&#8217;s your company.</span></p><p><strong><span>Win one client a year through a different door.</span></strong></p><p><span>Just one. conversation with a friend who ran an online business. He told me he had a marketing problem. He needed to generate sales from social media, and he&#8217;d tried various tactics, different kinds of content, different platforms, and nothing was working consistently.</span></p><p><span>I saw it differently.</span></p><p><span>I told him he didn&#8217;t have a marketing problem. He had an infrastructure problem. What he needed wasn&#8217;t another tactic, it was an audience that trusted him and that he could reach at will. Built once, that audience wouldn&#8217;t only sell this product. It would sell everything that came after it.</span></p><p><span>That conversation made me think about how often we confuse the result with the thing that produces the result.</span></p><p><span>It&#8217;s a bit like opening a shop. You need a good location. You need to invest in the premises. You need people walking past who know you exist. Nobody opens a shop in the middle of nowhere and is surprised when it doesn&#8217;t sell. Infrastructure is obvious when it&#8217;s physical.</span></p><p><span>An online business is no different, except that the infrastructure is invisible, which is why most people skip it and go straight for the result. They want the sales without having built the audience. They want the market&#8217;s trust without having put in the time to earn it. They want the successful launch without the base of people waiting for what they&#8217;re offering.</span></p><p><span>Look at it through the lens of infrastructure and something becomes clear: there&#8217;s a structure underneath that has to exist before the result can happen. And that structure can be built deliberately.</span></p><p><span>A restaurant may need a solid base of reviews before it takes off, because without them word of mouth never starts, the platforms don&#8217;t recommend it and new customers won&#8217;t take the risk. A software product may need documented case studies before companies will trust it, or every sale becomes a negotiation from scratch. A creator may need months of consistent publishing before an audience responds at all.</span></p><p><span>The pattern is the same every time. Something has to be built underneath the result for the result to be possible and to keep happening. Not one lucky break, not a tactic that works once, but a structure that produces the result again and again.</span></p><p><span>What I&#8217;ve learned is that most of the problems entrepreneurs describe as sales problems, marketing problems, growth problems, are infrastructure problems.</span></p><p><span>The surface says one thing. The structure says another. And when you build the right infrastructure, a lot of the surface problems simply go away, because the result becomes the natural consequence of what you built underneath.</span></p><p><strong><span>You don&#8217;t have a sales problem. to hand.</span></p><p><span>In business, the new is always seductive. The untapped market, the client you don&#8217;t have yet, the strategy you haven&#8217;t tried. We cross the river convinced that growth is on the other side, while we ignore the water running past our feet.</span></p><p><span>The clients who have already bought from you. The offer that already works and that you haven&#8217;t pushed. The advantage you already hold and take for granted because it&#8217;s obvious to you.</span></p><p><span>I&#8217;ve crossed rivers I didn&#8217;t need to cross, chasing the next big idea over one that still had plenty of road left in it. The distant thing looked bright because it was distant.</span></p><p><span>None of which means you should never cross the river. It&#8217;s that we nearly always check the far bank before our own. And what&#8217;s close, being familiar, turns invisible.</span></p><p><span>Sometimes the water isn&#8217;t on the other side. December 1897, the D&#8217;Ieteren workshop delivered a body for an electric cart. The customer was Camille Jenatzy, a Belgian racing driver who two years later would become the first man to pass 100 kilometres an hour.</span></p><p><span>The workshop had been making horse-drawn carriages for ninety years. Medals at international exhibitions and, since 1887, a royal warrant from the Belgian court.</span></p><p><span>They were at their peak. And that day they built the body for the machine that would end their trade.</span></p><h4><strong><span>The two brothers</span></strong></h4><p><span>D&#8217;Ieteren began in 1805 as a wheelwright&#8217;s workshop in Brussels. Today it turns over more than &#8364;8 billion and is still in the hands of the same family, seven generations on.</span></p><p><span>Along the way: carriages, bespoke coachwork, importing Studebaker in 1935, exclusive Volkswagen distribution in Belgium from 1948, and in 1999 the purchase of Belron, the world leader in vehicle glass repair.</span></p><p><span>In the 1920s, Lucien D&#8217;Ieteren already knew that the mass-produced American car would finish off handmade coachwork. It took him fifteen years to act, and the 1929 crash gave him his excuse. His brother Albert bet the other way and stayed with the craft.</span></p><p><span>Albert&#8217;s company eventually closed.</span></p><p><strong><span>The time to build the next thing is while you still don&#8217;t need it.</span></strong></p><h4><strong><span>What looks like a distraction</span></strong></h4><p><span>The problem is that this moment never looks like an opportunity. It looks like a distraction.</span></p><p><span>It&#8217;s the strange request a client makes that doesn&#8217;t fit your catalogue. It&#8217;s the tool you&#8217;d have to learn and don&#8217;t need right now. It&#8217;s the small line that brings in 4% of revenue and all of the interesting conversations.</span></p><p><span>When business is good, you say no to all three. And the no comes with good reasons behind it: focus, priorities, not spreading yourself thin.</span></p><h4><strong><span>The trap</span></strong></h4><p><span>In 2016 D&#8217;Ieteren bought Moleskine, the Italian notebook brand, in a deal that valued it at more than &#8364;500 million. On the day of the announcement Moleskine shares rose 13% and D&#8217;Ieteren&#8217;s fell by as much as 7.3%. Analysts couldn&#8217;t make sense of it.</span></p><p><span>Nine years on, Moleskine turns over around &#8364;140 million. In 2025 it posted a loss for the half-year and the group had to write down the value of the brand.</span></p><p><span>The analysts were right.</span></p><p><span>In 220 years, almost every move the family made had been one step sideways: wheels, carriages, coachwork, importing cars, glass, parts. Each one held on to the one before it. Moleskine held on to nothing.</span></p><p><span>And that is exactly what happens when you build the next thing with too much money behind you. A surplus makes everything look reachable, and reachable isn&#8217;t the same as connected.</span></p><p><span>Think about the next thing you are considering adding.</span></p><p><span>Don&#8217;t ask whether it&#8217;s a good idea. Ask what it holds on to, what you already do that makes it possible. If you can&#8217;t name it, it isn&#8217;t a step. daughter recently, helping her get to grips with basic mathematics. And at some point I noticed something that completely changed how I saw what we were doing.</span></p><p><span>The problem wasn&#8217;t her understanding of mathematics.</span></p><p><span>The problem was that she needed to believe she could learn it. She needed the confidence of knowing that if she practised, she would understand. Without that confidence, the numbers didn&#8217;t matter. With it, the numbers began to make sense almost on their own. Building her confidence mattered more than teaching her the mathematics.</span></p><p><span>That moment brought me back to an idea I&#8217;ve been turning over for years.</span></p><p><span>Confidence is one of those attributes people tend to treat as something you either have or you don&#8217;t. As if you were born with it. Some people are confident, others aren&#8217;t.</span></p><p><span>It also gets treated as a soft skill, something secondary, not something people give much value or deliberate attention to.</span></p><p><span>The reality is that confidence governs far more than most people realise.</span></p><p><span>Anyone with practical judgement tends to know when they&#8217;re confident in a situation and when they aren&#8217;t, because they understand it goes straight to their performance. There&#8217;s nothing superstitious in that. It&#8217;s how performance works.</span></p><p><span>When you&#8217;re confident in what you&#8217;re doing, your ability to execute, to make decisions under pressure, to stay calm when things don&#8217;t go the way you expected, is fundamentally different from when you aren&#8217;t.</span></p><p><span>What I&#8217;ve learned is to keep calibrating how much confidence I have in a given area, in a specific situation. And where it&#8217;s low, to build it deliberately, using method rather than motivation.</span></p><p><span>Small wins that prove you can. Honest conversations with myself about what I know and what I don&#8217;t. Deliberate practice in the areas where the confidence isn&#8217;t there. Every small win becomes evidence. And accumulated evidence becomes confidence that no longer depends on anyone handing it to you.</span></p><p><span>And here&#8217;s the part that matters most.</span></p><p><span>You can get results without confidence. That much is true. A good day, a good opportunity, a lucky break can all produce an isolated result. But you can&#8217;t build a self-sustaining loop that pushes you upwards without working on your confidence.</span></p><p><span>The loop works like this: confidence improves performance, performance produces results, results feed confidence, and improved confidence raises the next level of performance. Each cycle builds on the last.</span></p><p><span>Without confidence in the system, every win is an isolated event. With it, every win compounds.</span></p><p><span>That&#8217;s the difference between someone who has good moments and someone on an upward trajectory. Not talent, not luck. One of them built the loop and the other didn&#8217;t.</span></p><p><span>What I saw with my daughter and her mathematics is the same thing I see in entrepreneurs, in athletes, in anyone trying to build something. Skill matters, strategy matters, effort matters. But underneath all of it, holding it up, there&#8217;s a layer almost nobody works on deliberately: the confidence of knowing you can learn, adapt and improve.</span></p><p><span>There&#8217;s nothing soft about that layer. Everything else is built on top of it.</span></p><p><strong><span>Confidence isn&#8217;t a personality trait. value. It puts the good question above the settled answer.</span></p><p><span>In business we reward certainty. We want the definitive figure, the clear answer, the framework that explains everything. And we distrust ambiguity, as though not having the answer were a weakness. But Feynman, one of the most brilliant physicists of the twentieth century, preferred the discomfort of an open question to the comfort of a certainty nobody argues with any more.</span></p><p><span>Because an answer that can&#8217;t be questioned stops teaching us. It turns into dogma. And dogma is where thinking stops.</span></p><p><span>I&#8217;ve taken shelter in unquestionable answers. Certainties about my business that I repeated as absolute truths and that, precisely because they were unquestionable, stopped me seeing that the ground had shifted. The settled answer calmed me, and it narrowed what I could see.</span></p><p><span>Good questions are uncomfortable because they stay open, and they make us keep looking. But it&#8217;s exactly that openness that keeps us awake when everyone else has stopped thinking.</span></p><p><span>An answer you can&#8217;t question leaves you comfortable.
